201*年工作已過(guò)一個(gè)段落，在各位領(lǐng)導(dǎo)的關(guān)心幫助，和同事們的支持配合下，圓滿完成酒店的籌備開業(yè)直至順利營(yíng)業(yè)�，F(xiàn)將采購(gòu)部的半年工期作如下總結(jié)。酒店自開始開業(yè)籌備期間，管理公司采購(gòu)部王錫成經(jīng)理和中航城采購(gòu)部王偉經(jīng)理來(lái)岳陽(yáng)做酒店開業(yè)前期的采購(gòu)籌備工作，本人前期主要配合、協(xié)助二位工作，采購(gòu)部所作的工作具體匯報(bào)如下：

一、制訂通過(guò)酒店開業(yè)籌備采購(gòu)預(yù)算計(jì)劃：

配合協(xié)助使用部門，根據(jù)酒店開業(yè)前期的經(jīng)營(yíng)需要，考慮酒店的庫(kù)存容量，結(jié)合各部門備貨數(shù)量，制訂通過(guò)合理的采購(gòu)預(yù)算計(jì)劃，共計(jì)作了54大類物資采購(gòu)預(yù)算，10027463元的籌備預(yù)算費(fèi)用。

二、工程甲供材料采購(gòu)協(xié)助管理工作：針對(duì)酒店籌建期間相關(guān)工程合同的甲供材料，共九大類13份合同（還不含后續(xù)的補(bǔ)充合同4），對(duì)數(shù)量統(tǒng)計(jì)匯總，上報(bào)下達(dá)合同等相關(guān)文件，因合同的甲方是岳陽(yáng)中航地產(chǎn)公司，還負(fù)責(zé)合同到岳陽(yáng)中航地產(chǎn)的審批蓋章，對(duì)所有甲供材料的到貨時(shí)間安排確定，收貨記錄登記整理，貨物到庫(kù)保管，問(wèn)題貨物的退貨換貨。

三、酒店籌備營(yíng)業(yè)期間，集團(tuán)采購(gòu)貨物協(xié)助管理工作：

為了充分利用管理公司優(yōu)質(zhì)的集團(tuán)供應(yīng)商資源，首先保證格蘭云天酒店的品牌，其次由于集團(tuán)化采購(gòu)能降低采購(gòu)成本，減少籌備營(yíng)業(yè)費(fèi)用，我們酒店共簽訂了26份集團(tuán)采購(gòu)合同，同樣對(duì)數(shù)量統(tǒng)計(jì)匯總，上報(bào)下達(dá)合同等相關(guān)文件，對(duì)所有集團(tuán)采購(gòu)物品的到貨時(shí)間安排確定，收貨記錄登記整理，貨物到庫(kù)保管，問(wèn)題貨物的退貨換貨。

四、為滿足酒店正常營(yíng)業(yè)，其它類別物資的采購(gòu)，供應(yīng)商的確認(rèn)和合同的簽訂：1）本地市場(chǎng)采購(gòu)的辦公設(shè)備，辦公家具，勞保用品，工程器材，辦公文具，健身器材，娛樂(lè)設(shè)施設(shè)備等共計(jì)11份合同。2）酒店日常營(yíng)業(yè)所需要的采購(gòu)物資，食品物品類共計(jì)20家供應(yīng)商，但供應(yīng)商在考察試用中，暫時(shí)未簽訂合同。

3）相對(duì)甲供材料供應(yīng)商，集團(tuán)采購(gòu)供應(yīng)商，其它類別的供應(yīng)商的選擇確認(rèn)就要作很多工作，先要選二到三家候選供應(yīng)商入圍，對(duì)他們進(jìn)行調(diào)查了解，然后通過(guò)正式的嚴(yán)格和招投標(biāo)程序，公開、公平、公證透明的原則最終確定和我們酒店合作的供應(yīng)商。五、對(duì)供應(yīng)商的管理：1）建立供應(yīng)商管理制度，

2）對(duì)所有物品的供應(yīng)商都保留有一到二家的備用名單，以備應(yīng)急，市場(chǎng)詢價(jià)和更換不合格的供應(yīng)商。

3）建立供應(yīng)商檔案，保存供應(yīng)商營(yíng)業(yè)執(zhí)照等相關(guān)資質(zhì)文件，尤其是涉及到食品衛(wèi)生安全的相關(guān)證件。

六、定期的市場(chǎng)信息調(diào)查，定價(jià)工作：酒店日常經(jīng)營(yíng)食品類物資采取15天進(jìn)

行一次、一到三個(gè)月進(jìn)行一次市場(chǎng)調(diào)查的方式，通過(guò)本地市場(chǎng)為主，外地市場(chǎng)和網(wǎng)上市場(chǎng)為輔的原則定期或不定期的進(jìn)行市場(chǎng)信息調(diào)查。形成文字，數(shù)量收集匯總，要求供應(yīng)商先報(bào)價(jià)，參考市場(chǎng)調(diào)價(jià)信息，同時(shí)也可以選擇性的和供應(yīng)商價(jià)格嗟商，最終確定本期的定價(jià)。

七、成本控制管理：

酒店采購(gòu)部的主要工作，我理解就是二件事，首先采購(gòu)滿足酒店日常經(jīng)營(yíng)所需要的所有物資，其次是配合酒店和使用部門降低經(jīng)營(yíng)成本，減輕分擔(dān)經(jīng)營(yíng)風(fēng)險(xiǎn)和壓力。這件事情說(shuō)起容易做起來(lái)比較難，要有細(xì)心、耐心，是一項(xiàng)持之以恒的工作，我們酒店由于地處三線城市，酒店用品市場(chǎng)，酒店經(jīng)營(yíng)所需的原材料市場(chǎng)不夠規(guī)模和專業(yè)，加上供應(yīng)商的服務(wù)意識(shí)和質(zhì)量意識(shí)不強(qiáng)，加上我們酒店又是以粵菜為主，西餐為特色，所以本地的市場(chǎng)很多的原材料根本就滿足不了我們酒店經(jīng)營(yíng)，只能通過(guò)長(zhǎng)沙、深圳等外地市場(chǎng)采購(gòu)，這無(wú)形中就要增加很大的成本壓力和負(fù)擔(dān)，針對(duì)以上情況，我們已經(jīng)和使用部門經(jīng)常溝通，在質(zhì)量不打大折扣的前提下，在本地市場(chǎng)尋找替代產(chǎn)品，或者利用本地市場(chǎng)就地供應(yīng)的原材料開發(fā)新的出品，配合使用部門作一些菜品的開發(fā)創(chuàng)新。

總結(jié)了上半年工作中存在的問(wèn)題和好的經(jīng)驗(yàn)后，為做好下半年的工作而打好基礎(chǔ)，展望下半年的工作，主要做好以下重要的幾點(diǎn)：

一、開發(fā)良好合作的供應(yīng)商資源庫(kù)；二、繼續(xù)做好供應(yīng)商檔案管理；

三、初步完善采購(gòu)物資價(jià)格庫(kù)的信息，以

熟悉掌握采購(gòu)物資價(jià)格發(fā)展動(dòng)態(tài)，尤其是春節(jié)期間的貴重物資備貨采購(gòu)計(jì)劃。四、配合酒店統(tǒng)一作好經(jīng)營(yíng)成本的控制

管理，達(dá)到經(jīng)營(yíng)成本控制目標(biāo)。
