一.經(jīng)營狀況
各班組銷售情況對(duì)比表(1月26日-2月20日)

潮坊香51.6882.27-37%64.1781%江南廳141.45186.78-24%122.96115%大堂吧西海岸22.004.1520.706%29.535.0074%83%合計(jì)219.28289.75-24.3%221.6699%原因:1.自助早餐,由于每天具有一定團(tuán)隊(duì)數(shù)量的客流量,使得營業(yè)2.潮坊香與江南廳營業(yè)額下降,主要是201*年的春節(jié)為2月1日,而201*年的春節(jié)為2月12日,這11天正是接待高峰季節(jié)。
3.根據(jù)201*年工作目標(biāo)經(jīng)營預(yù)算,部門按月份攤分指標(biāo),2月份截止20日,完成總指標(biāo)的99%
二.營銷。
1,年初一至年初三,來用餐的小孩贈(zèng)送吉祥物---“羊”;
2,年初一至正月十五,推出新春團(tuán)圓家宴三套(288元/套、588元/套、998元/套);
3,1月15日至2月15日,七個(gè)品種海鮮特價(jià);
4,2月14日情人節(jié),情人套餐298元/套、玫瑰花、巧克力推出;5,2月15日元宵節(jié),推出5個(gè)品種湯團(tuán)及有獎(jiǎng)猜謎活動(dòng);
6,根據(jù)季節(jié)變化及外出考查后,對(duì)潮坊香與江南廳菜點(diǎn)進(jìn)行了調(diào)整,推出一系列新菜肴;7,從2月21`日起,咖啡廳使用新推出的西菜菜單及送房菜單;
8,在三月份中有四個(gè)內(nèi)容推廣:分別為鮑翅推廣、意大利食品節(jié)推廣、綠陽臺(tái)茶飲推廣、海鮮食品節(jié)推廣,目前正在準(zhǔn)備之中。
三.管理。
1,節(jié)后,對(duì)各班組衛(wèi)生、安全、維修等內(nèi)容進(jìn)行檢查,列出具體維修內(nèi)容上報(bào)相關(guān)部門,請(qǐng)其配合做好部門的維修工作;
2,根據(jù)酒店效益工資分配新方案,制訂部門分配方案;
3,根據(jù)酒店免費(fèi)停車方案,制訂免費(fèi)停車的用餐標(biāo)準(zhǔn)及聯(lián)系老客人,核實(shí)車號(hào)牌,為客人辦理免費(fèi)停車證;
4,制訂部門各崗位員工的職位描述;
5,針對(duì)哈爾濱天潭酒店事件,組織部門員工進(jìn)行學(xué)習(xí),從思想上引起高度重視,部門也制訂了相關(guān)內(nèi)容。
6,對(duì)物品的領(lǐng)用、保存、報(bào)損進(jìn)行適當(dāng)調(diào)整,由管事部進(jìn)行監(jiān)控,以降低易耗品的損耗率;
7,庫存品進(jìn)行整理,對(duì)已不能使用的財(cái)產(chǎn)予以報(bào)損,對(duì)節(jié)前因高峰接待領(lǐng)用的器皿進(jìn)行整理入庫;
8,餐飲銷售工作的跟進(jìn),準(zhǔn)備制訂考核方案及招待老客戶、開拓新客戶費(fèi)用申請(qǐng);9,2月14日-2月17日,在何副總的帶領(lǐng)下,前去廣州進(jìn)行考查,并準(zhǔn)備互辦食品節(jié)、洽談月餅事宜;10,
專業(yè)人才引進(jìn)招聘工作。
四,存在問題。
1,1月份工作中提出布件清洗及員工工作服事宜,目前沒有變化;2,老客人停車證事宜:客人提出何時(shí)可得到;3,菜肴質(zhì)量與服務(wù)質(zhì)量方面有待加強(qiáng)。
