5.房務(wù)和總機(jī)職員de交叉培訓(xùn),從四月份開始以進(jìn)行了多批次,通過兩個(gè)崗位員工之間de交叉學(xué)習(xí),進(jìn)步了各自de業(yè)務(wù)水平和綜合素質(zhì),同時(shí)也熟悉了各個(gè)崗位de工作流程和操縱技能,便于下階段兩個(gè)崗位de順利合并。
1.上半年以來住客率高,特別是在三、四月份,崗位克服職員de嚴(yán)重不足,全員加班加點(diǎn),互幫互助,完成衛(wèi)生de清掃和各項(xiàng)對(duì)客服務(wù)工作。崗位領(lǐng)班缺編,導(dǎo)致分管區(qū)域過大,影響管控de質(zhì)量,從四月份開始,將7-9三個(gè)樓層劃分給柯林公司協(xié)助檢查和把控,減少了領(lǐng)班de工作量,配合以來衛(wèi)生質(zhì)量和個(gè)性化服務(wù)均較穩(wěn)定。
2.上半年總體服務(wù)質(zhì)量較穩(wěn)定,1-5月份de團(tuán)體問卷均超出部分考核指標(biāo),并且各個(gè)月de賓調(diào)分?jǐn)?shù)也較穩(wěn)定,沒有出現(xiàn)大起大落de情況;在密函和網(wǎng)評(píng)上均能體現(xiàn)我們優(yōu)秀de服務(wù),初中作文網(wǎng)獲得了賓客一直好評(píng)。特別是在今年,網(wǎng)絡(luò)散客de進(jìn)住量呈大幅上升,對(duì)我們來說有較大de壓力,特別是8#樓de整體硬件水平不足,我們通過各項(xiàng)個(gè)性化服務(wù)進(jìn)步了賓客de滿足度,贏得了良好de口碑;在2月份和5月份,8#樓客房崗和8#樓房務(wù)接待崗分別獲得了酒店優(yōu)秀服務(wù)團(tuán)隊(duì)de稱號(hào),是對(duì)我們服務(wù)質(zhì)量de肯定。
4.崗位de銷售意識(shí)不斷增強(qiáng),1-5月份崗位工完成了房餐貢獻(xiàn)元,逾額完成了部分de考核指標(biāo)。崗位基層員工de銷售意識(shí)有較大進(jìn)步,3.專項(xiàng)計(jì)劃衛(wèi)生de開展,對(duì)房間de衛(wèi)生de死角起補(bǔ)臺(tái)de作用。針對(duì)上半年以來de衛(wèi)生質(zhì)量下降及由于職員不足導(dǎo)致各項(xiàng)計(jì)劃衛(wèi)生無法開展de情況,崗位制定了專項(xiàng)計(jì)劃衛(wèi)生計(jì)劃,要求每位員工在完本錢身de工作量de同時(shí)還要完成一間de專項(xiàng)計(jì)劃,固然一開始碰到了一定de阻力,但是通過不斷de宣導(dǎo),終極還是得到了各位員工de理解。

1.順利完成各個(gè)黃金周de接待工作,各個(gè)崗位密切配合,根據(jù)預(yù)案做好跟進(jìn)進(jìn),均完成了各項(xiàng)考核指標(biāo),基本實(shí)現(xiàn)了服務(wù)質(zhì)量“0”投訴,安全事故“0”發(fā)生,同時(shí)也積累了一定de黃金周接待經(jīng)驗(yàn);三接待服務(wù)方面
2.5月份以來福廈動(dòng)車de開通,給我們帶來了較大de客流,通過一段時(shí)間de接待工作,崗位針對(duì)動(dòng)車客戶梳理并制定了一份動(dòng)車客戶接待小結(jié)和思路,為下階段de工作提供了指導(dǎo);
4.崗位針對(duì)不同de接待工作均提前做好預(yù)案工作,以基本形成慣例,取得了良好效果;
3.政府管家服務(wù)de有效跟進(jìn),上半年以來崗位派出了多批次de管家對(duì)VIP客人及團(tuán)組進(jìn)行跟進(jìn),取得了良好de口碑,各位管家在做好接待工作de同時(shí)積極傾銷酒店de房餐和其小學(xué)生作文網(wǎng)他賣品,增加了收進(jìn);同時(shí)積極協(xié)助酒店會(huì)議管家做好會(huì)議助手管家de工作,完成各批次de會(huì)議接待工作。
5.對(duì)蜜月房de布置進(jìn)行創(chuàng)新,增加酒店產(chǎn)品de賣點(diǎn)。
1.關(guān)愛員工計(jì)劃de推行,短信祝福、為生日員工唱生日歌并贈(zèng)予禮品等多項(xiàng)員工關(guān)愛活動(dòng),獲得了員工de一致認(rèn)可,進(jìn)步了員工de滿足度;四團(tuán)隊(duì)和職員方面
2.組織多批次de戶外團(tuán)隊(duì)活動(dòng),為各位員工增加了溝通交流de機(jī)會(huì),在工作de同時(shí)讓身心得到了放松,增強(qiáng)了團(tuán)隊(duì)了凝聚力;3.每月召開月度質(zhì)檢分析會(huì),分析崗位上個(gè)月存在de題目并對(duì)各班組de工作進(jìn)行考核獎(jiǎng)勵(lì),起到了一定de激勵(lì)作用;
4.在班組團(tuán)體問卷考核de基礎(chǔ)上,逐步推行領(lǐng)班KPI考核獎(jiǎng)罰制度,使之各項(xiàng)考核指標(biāo)分解到班組,獎(jiǎng)罰分明,以利于高效達(dá)成各項(xiàng)考核指標(biāo);
5.人才培養(yǎng)機(jī)制de建立,根據(jù)職業(yè)定向計(jì)劃表,上半年已培養(yǎng)了四位員工,兩位領(lǐng)班后備人才和兩位接待后備人才。
1.崗位職員不足,員工工作量大,使之各位員工存在一定de怨言和誤解,在工作量安排上存在一定壓力,同時(shí)也影響了衛(wèi)生質(zhì)量和對(duì)客服務(wù)質(zhì)量以及其他各項(xiàng)工作de開展,是上半年以來主要面對(duì)de一個(gè)嚴(yán)重考驗(yàn);
2.培訓(xùn)效果不盡人意,二級(jí)SOP流程考核成績不穩(wěn)定,員工接受度不高,同時(shí)也存在班組跟進(jìn)不到位,培訓(xùn)過后就忘記了。其他各項(xiàng)常規(guī)培訓(xùn)還存在員工積極性不高,覺得小學(xué)六年級(jí)作文是多余de不樂意參加de情況。同時(shí)崗位de培訓(xùn)工作創(chuàng)新不足,形式仍然比較單一;
3.衛(wèi)生質(zhì)量下降,存在OK房不OK,住客房衛(wèi)生也不能保證de情況。員工操縱馬虎,同時(shí)領(lǐng)班檢查控制不到位,導(dǎo)致了整體衛(wèi)生質(zhì)量de下降,在部分de二級(jí)質(zhì)檢和崗位de三級(jí)質(zhì)檢中低于95分de房間出現(xiàn)頻率較高;不足
3.專業(yè)度不高,規(guī)范操縱屢次被部分質(zhì)檢,班組執(zhí)行力有待加強(qiáng),治理者現(xiàn)場(chǎng)督導(dǎo)不夠,員工不按流程操縱時(shí)常發(fā)生,總是存在自以為是de思想,導(dǎo)致了多起de客人投訴;
4.員工de個(gè)性化服務(wù)還是處于被動(dòng)狀態(tài),需要治理者de督導(dǎo)和檢查,檢查時(shí)發(fā)現(xiàn)沒有做de情況屢次發(fā)生;由于個(gè)別員工不識(shí)字以及有些員工怕麻煩,還存在留言條不提供de情況,;
5.員工公道化建議創(chuàng)新不足,大家參與de積極性不高,目前還沒有員工提de公道化建議被采納;
6.明查工作仍然預(yù)備不足,預(yù)見性不強(qiáng),安排不到位,存在較多題目,將我們de題目暴露在了團(tuán)體層面,影響了酒店de聲譽(yù);
7.個(gè)別員工團(tuán)隊(duì)意識(shí)不強(qiáng),影響了崗位工作de開展,對(duì)其他員工也造成了惡劣de影響。
在下半年,我崗位仍然會(huì)繼續(xù)牢牢圍繞酒店和部分de要求開展各項(xiàng)工作,針對(duì)上半年存在de題目進(jìn)行以下思路de調(diào)整:1.著重加強(qiáng)質(zhì)檢de賞罰力度,針對(duì)天天de質(zhì)檢情況進(jìn)行張榜公示,做到有獎(jiǎng)有罰,形成每個(gè)班組和每位員工de競(jìng)爭(zhēng)意識(shí),讓大家有一定de壓力,化壓力為動(dòng)力;
2.每月開展專項(xiàng)de衛(wèi)生統(tǒng)計(jì)和評(píng)選,對(duì)做de好de員工進(jìn)行獎(jiǎng)勵(lì),以此進(jìn)步衛(wèi)生質(zhì)量;同時(shí)也對(duì)班組衛(wèi)生質(zhì)量進(jìn)行評(píng)選,對(duì)于每月質(zhì)量穩(wěn)定de班組給予獎(jiǎng)勵(lì),獎(jiǎng)勵(lì)到領(lǐng)班個(gè)人;
3.繼續(xù)做好專項(xiàng)計(jì)劃衛(wèi)生de跟進(jìn)檢查,進(jìn)步專項(xiàng)計(jì)劃衛(wèi)生de質(zhì)量;4.做好職員de補(bǔ)充和培訓(xùn),后備人才de提拔和培養(yǎng),化解職員壓力;5.開展員工和領(lǐng)班de業(yè)務(wù)技能競(jìng)賽,進(jìn)步服務(wù)技能;
6.對(duì)新員工de培訓(xùn)和考核繼續(xù)跟進(jìn),除了一對(duì)一de“師徒制”以外還要對(duì)他們進(jìn)行階段性de專題培訓(xùn),如解決題目de能力,服務(wù)意識(shí)de提升等,起到檢驗(yàn)跟班效果和增進(jìn)溝通和了解de機(jī)會(huì);
7.設(shè)立崗位教練,對(duì)適合de職員進(jìn)行考核,由人力部或部分頒發(fā)證書,對(duì)熟練員工起到激勵(lì)作用de同時(shí)也能進(jìn)步他們帶新員工de能力;
8.對(duì)明查知識(shí)de學(xué)習(xí)分解到每周,做到定期消化,能夠化解一定de壓力;9.繼續(xù)做好500問和案例de培訓(xùn),通過不同de機(jī)會(huì)和形式進(jìn)步培訓(xùn)de質(zhì)量和效果,進(jìn)步員工de意識(shí)和能力;
10.繼續(xù)做好關(guān)愛員工計(jì)劃de執(zhí)行,進(jìn)步員工de滿足度,針對(duì)崗位不同年齡層次de員工分別召開座談,了解他們de心聲;同時(shí)在各項(xiàng)團(tuán)隊(duì)活動(dòng)上做到創(chuàng)新,做到吸引員工。
